A dashboard with fifty charts usually means nobody decided what matters.
KPI dashboards for managers: how to build one you will actually use
A KPI dashboard is a single screen that shows a manager what they need to know to make a decision. We explain how to choose the indicators, where the numbers come from, and how to make the dashboard part of weekly management.

What is a KPI dashboard and how does it help a manager?
A KPI dashboard is a screen that brings together a small number of the most important figures, such as sales, collections, stock and service time, updated regularly from your data sources. It helps a manager see the situation in minutes, spot problems early and follow the effect of their decisions. Its value comes from the indicators chosen and the accuracy of the data, not from how it looks.
How do you choose the indicators?
- Start from the decision
- Ask what decisions you make every week, then pick the figure that helps with each one.
- Outcome and early indicators
- Sales are an outcome, while the number of enquiries or quotes sent is an early indicator that warns you before sales fall.
- Compare against a reference
- A number alone isn’t enough. Compare it with last week, the target or the same period last year.
- A written definition for each indicator
- Write down how each indicator is calculated and where it comes from, so no two people disagree on it.
Example indicators by department
- Sales
- Sales by branch and item, average order value and the share of enquiries that turn into orders.
- Finance
- Weekly collections, overdue receivables by age and cash available in each currency.
- Stock
- Items close to running out, slow-moving stock and days of cover for each main item.
- Customer service
- Response time to WhatsApp messages, number of complaints and time taken to resolve them.
- NGOs and charities
- Number of beneficiaries served, activity completion rate and spending against budget.
Common dashboard mistakes
- Measuring what’s easy, not what matters
- Visits or followers are easy to measure, but they may not relate to sales or collections.
- An indicator with no owner
- Every indicator needs a person responsible for interpreting it and proposing action when it drops.
- Colours without meaning
- Use red and green to show status against a clear target, not as decoration.
- Ignoring late data entry
- If staff enter transactions late because of outages, the dashboard shows an incomplete picture without anyone noticing.
Steps to build the dashboard
- 01
Get managers to agree on one list
Agree on five to eight indicators and on the definition of each.
- 02
Identify the data sources
The sales, accounting and stock systems, plus any Excel files that have no replacement yet.
- 03
Clean the source data
A dashboard doesn’t fix wrong data. It just displays the error more attractively.
- 04
Design for phones too
Many managers check figures on their phone, so put the most important numbers at the top in a clear font.
- 05
Set the update schedule
Daily or weekly depending on the indicator, with the date of the last update shown on screen.
- 06
Review the dashboard after a month
Remove indicators that changed no decision, and add what you needed and couldn’t find.
A dashboard that gets used and one that gets ignored
| Aspect | A dashboard the manager uses | A dashboard nobody opens |
|---|---|---|
| Number of indicators | Few and tied to decisions | Many and with no priority |
| Accuracy of figures | Unified, clean sources | Figures that differ from the accounting reports |
| Updates | Regular, with the date shown | Nobody knows when it was last updated |
| Use | Reviewed in a fixed meeting | Opened only when needed |

Frequently asked questions
Can a KPI dashboard be built from Excel files?
Yes, as a start, provided the files have a consistent structure and are updated regularly. As data grows, it is better to connect the dashboard directly to the system.
How often should the dashboard be updated?
It depends on the indicator: cash and orders daily, profitability and receivables weekly or monthly.
What if the internet goes down?
Choose a solution that keeps the last updated version and shows its date, so a manager doesn’t make a decision on old figures without realising it.
How do I show figures when there are two currencies?
Show each currency separately, or convert to one reference currency and state the exchange rate used on the dashboard.
Can an outside team help us?
